Coffee shop profit margin: what's healthy, and how to get there
Real benchmarks for independent cafés in 2026 — gross margin, net margin, owner take-home, and the three levers that move the number fastest.
The short answer
- Gross margin (after COGS): 65–75% is healthy.
- Net margin (after everything): 8–15% is healthy; 18–20% is excellent.
- Owner take-home (single location): $40K–$90K/year typical.
If your shop is below 5% net for more than a quarter, something structural is off — usually COGS, labor or waste. None of them require more revenue to fix.
Where the money actually goes
A typical $400K/year independent café splits roughly like this:
- COGS (beans, milk, food, cups): 28–32%
- Labor (including owner): 28–35%
- Rent + utilities: 10–15%
- Other (cards, repairs, marketing, insurance): 8–12%
- Net profit: 8–15%
The exact split varies by city and concept, but the rough shape is consistent across thousands of independent cafés. If any single category is >5 points above its band, that's the lever to pull first.
The three levers that move margin fastest
- COGS discipline. Recipe-cost your top 10 menu items. You will find at least one underpriced by $0.50–$1. Repricing alone is often worth 2–3 points of net margin.
- Labor right-sizing. Match scheduled hours to actual hour-by-hour sales, not to "what we always do on Wednesdays." Most cafés overstaff Tuesday–Thursday by 10–20%.
- Waste tracking. Logging waste by item daily — even on paper — cuts waste by ~30% within a month, just from awareness. That's another 1–2 points of margin.
Quick benchmarks by shop type
- Espresso bar / no kitchen: 12–18% net is realistic.
- Café with light food: 8–14% net.
- Café + full kitchen: 6–12% net (kitchen drags COGS up).
- Drive-thru / kiosk: 15–22% net possible with low labor.
- Roastery + retail: 12–20% blended.
